Every realtor is sitting on the cheapest pipeline they’ll ever own: old leads. Portal inquiries, open-house sign-ins, expired-listing contacts, “just browsing” from two years ago. New leads cost $20–$200+ each. The old pile cost nothing — it just needs working, and nobody has the hours.
That’s the exact gap a small AI follow-up fills. Not a robot negotiator. Not spam. A tireless checker-in that asks one easy question, tags the answer, and hands you only the people who are ready.
A 2026 case report describes the pattern at scale: an agency built a text + voice AI for a Canadian agent with roughly 60,000 accumulated leads. After cleaning, about 44,000 consented leads were contacted. Around 9,100 replied. Only ~480 were ready immediately — but that produced 210 appointments and 34 closed deals, with 1,700 more planning to move within a year. Those revenue figures come from the original report and are not independently verified. The mechanics underneath them, though, are sound — and copyable without an agency.
Why this works when “AI outreach” usually fails
Honest 2026 experiments with fully autonomous agents are blunt: give an agent $0, accounts, and 40 days, and it earns $0 — cold outreach from a no-history sender is structurally dead, and every payment rail ends at a verified human anyway.
Real estate reactivation dodges both walls:
- The leads already know the sender. You (a real, licensed human) are the name in the message — the trust problem disappears.
- The AI’s job is small. It never negotiates, quotes prices, or promises anything. It asks one status question and sorts the answers. Small role = people relax and reply honestly.
- You only spend hours where money is. AI handles thousands of check-ins; you call the handful flagged “ready now.”
The system, step by step
1. Clean the list first (this decides everything)
Export everything into one sheet: name, phone, email, source, date, consent on file, past client?
- Remove dead/fake numbers (expect 15–20% — the case lost 11,000 of 60,000).
- Remove anyone without documented consent for text/call outreach under your local rules. No consent, no contact.
- Pull past closed clients out — they become a separate “future seller” list instead of an embarrassing double-call.
Skip this step and you’re not running a system, you’re running a complaint generator.
2. The opener: make “no” the easiest answer
The first message names a real past action and offers two acceptable answers:
“Hi [FirstName], it’s [YourName] with [Brokerage] — you asked about homes in [Area] a while back. Just checking in: are you still thinking about a place here, or have your plans changed? Either answer is totally fine.”
Short. Human. Zero pressure. That last sentence is doing the heavy lifting: people answer honestly when declining costs them nothing. The voice version is the same script at ~20 seconds — a check-in, not a pitch.
3. A four-touch sequence, then stop
Day 0: the opener. Day 4: a light nudge (“want me to check back in spring?”). Day 11: one useful local fact plus the same status question. Day 21: a polite breakup (“I’ll close your file — reply KEEP if you want updates”). Anyone who replies at any point exits the sequence into tagging. Anyone who says no gets thanked, not argued with.
4. Tag every reply — this is the actual product
Every conversation becomes a one-line summary plus exactly one tag:
- HOT — ready now: you call within 24 hours. (In the case: ~1% of contacted leads, and the source of all 210 appointments.)
- WARM — this year: follow up in the exact season they named.
- BOUGHT — future seller: they already purchased; nurture separately as tomorrow’s listings (~7% in the case).
- COLD — not now: polite close, revisit only on a lawful consent basis.
- BAD — dead/wrong: suppress forever so you never pay to contact them again.
Your dashboard rule: you only look at HOT and WARM. Everything else runs without you.
5. Set it up without code — or know what you’re buying
Start at $0: run the scripts manually to 100 leads and check your reply rate before automating anything. Then low-code tools (Make or n8n) can draft the summary + tag for each reply for your approval. Add voice only after text works.
If you hire an agency, you’re buying the five steps above as a system — cleaning, consent, dedupe, tagging, dashboard — not “AI magic.” Get the tagging schema in writing. Market reports put local-business AI automation at a setup fee plus monthly retainer, and freelance AI services cluster near a $100 median for sub-24-hour jobs; pay for the system and the numbers.
Measure appointments per hour, not messages sent
Track weekly: consented leads contacted, replies (case benchmark ≈ 20%), HOT (≈1%) + WARM (≈4%), appointments booked, and — the only efficiency number that matters — hours you spent, which should be almost entirely on HOT/WARM calls. AI message volume is a cost line, not a result.
The honest limits
Your pile will convert slower and smaller than any headline case — that’s normal and still profitable, because the leads were already paid for. Consent, do-not-call, and AI-disclosure rules vary by state and country and change over time; this article is a workflow overview, not legal advice — confirm your basis before sending. And review AI tags before acting on them: one mis-tagged “hot” call wastes more goodwill than the automation saved.
Start this week
Clean 500 leads. Send the opener to 100. Tag every reply. Call only the HOT ones. Then let the scorecard — not enthusiasm — decide whether to scale.
Running the follow-up by hand first is also how you learn what to automate. When you’re ready to systemize the surrounding business (email follow-ups, funnels, client nurture), systeme.io’s free plan covers contacts, unlimited emails, funnels, and a blog at $0 — enough to hold the WARM list until their season comes.

FAQ
Is it legal to text old leads with AI?
It depends entirely on consent and your local rules (TCPA in the US, plus state and brokerage rules). This system is consent-only by design — no consent on file means no contact. Confirm your specific basis with your broker or counsel.
How many old leads do I need for this to be worth it?
The math works from ~500: at case-like rates that’s ~100 replies and a handful of HOT leads. Below that, just work the list personally with the same scripts.
Do I need an AI agency to do this?
No. The scripts, sequence, and tagging work manually and with $0/low-code tools. An agency buys you speed and setup labor — judge any quote against the five steps, not the buzzword.
